Digital, software and AI for fitness and wellness

A subscription business where churn decides everything and January decides the year.

Fitness is a subscription business that most operators run as an acquisition business. The economics are decided by retention — how long a member stays and how often they attend — and attendance is the leading indicator that predicts cancellation weeks before it happens.

Almost nobody acts on it, because the data sits in the access control system and the marketing sits somewhere else, and nothing connects the two.

Why this sector is moving now

Seasonality is extreme and predictable, which is unusual and useful. A disproportionate share of joins happen in a few weeks of the year, and the cohort that joins then churns fastest, which makes onboarding in that window the highest-leverage intervention available.

Competition has fragmented between budget chains, boutique studios and app-based alternatives, which means positioning matters more than it did when the choice was between two local gyms.

Health claims in marketing are restricted, and wellness businesses making outcome claims — weight loss, condition improvement — are in regulated territory that many do not realise they have entered.

The pressures behind it

Churn economics
Retention deciding profitability while attention goes to acquisition.
Attendance as leading indicator
Data sitting in access control and never reaching marketing.
Extreme seasonality
A few weeks producing a disproportionate share of joins, and the fastest-churning cohort.
Class capacity and no-shows
Booked slots going unused while waitlists exist.
Health claim restrictions
Outcome claims in marketing that put a wellness business into regulated territory.
Staff turnover
Front desk and instructor churn putting a ceiling on system complexity.

Attendance-triggered retention, because the data already exists and nobody is using it. A member whose visits drop is predictably at risk weeks before they cancel, and an intervention at that point is far cheaper than winning them back.

Onboarding for the January cohort follows, since that is where churn concentrates. Acquisition spend is the last thing to increase, not the first.

Marketing and brand for fitness and wellness businesses

Brand Strategy & Development
The category has polarised, and positioning in the middle is where operators struggle. Committing to a specific member, outcome or format is what makes the marketing writable, and hedging between budget and boutique satisfies neither.
Brand Management
Consistency across the physical space, the app and the marketing, which members experience as one thing. In-club signage and the booking app are frequently produced by entirely different people to different standards.
Social Media Strategy
Genuinely important here, because fitness is discovered visually and socially. Member and instructor content outperforms brand content substantially, and the constraint is a consent policy rather than production capacity.
Social Media Management
Instructor-led content is the model that works, since members follow people rather than facilities. That creates a dependency worth being deliberate about, because the audience moves when the instructor does.
Content Creation & Creative Production
Real members in the real space beats stock fitness imagery by a wide margin, because prospective members are assessing whether they would feel comfortable there. Consent has to be documented rather than assumed.
Digital Marketing
Measure cost per retained member rather than cost per join, because the January cohort joins cheaply and churns fastest. Acquisition metrics that ignore retention actively mislead in this sector.
Paid Advertising
Highly seasonal and geographically tight. Health and weight-related targeting is restricted on the major platforms, and outcome claims are constrained independently, which shapes creative more than most operators expect.
Search Engine Optimisation
Local intent dominates — gym plus area, class type plus area — and it is winnable because the competition is other local operators rather than national brands. Timetable and facility pages matter more than blog content.
Email, SMS & WhatsApp Marketing
The retention engine: attendance-triggered messages, class reminders, milestone recognition and win-back sequences. SMS gets read where email does not, and attendance-triggered beats scheduled every time.
Lead Generation & Prospecting
Relevant for corporate wellness and B2B partnerships rather than individual membership. Local employers with wellbeing budgets are a genuine prospecting target and a stable revenue line.

IT, software and AI for fitness and wellness businesses

Website Design & Development
Timetable, pricing and a join path that works on a phone. Most operators bury pricing, which increases enquiry volume and reduces joins because the people who enquire are price-checking anyway.
CRM & Sales Systems
Membership systems own the record and are usually poor at prospect pipeline and at retention workflow. The gap is generally between a lead arriving and a tour happening, and between attendance dropping and anyone noticing.
Business Process Automation
Onboarding sequences, attendance monitoring, failed payment recovery, contract renewals and class waitlist management. Failed payment recovery in particular is direct revenue that leaks quietly.
AI Automation Systems
Churn risk scoring from attendance patterns is a genuine fit — the data exists, the signal is real and the intervention is a message rather than a decision affecting someone's rights.
AI Knowledge Bases & RAG
Modest application. Useful for staff-facing procedures and equipment guidance in larger operations with high turnover, where onboarding new staff repeatedly is a real cost.
AI Voice & Customer Communication
Enquiry handling and tour booking outside staffed hours, which for a gym is most of the day. Anything about a medical condition or a contract dispute must reach a person.
Custom Software & Platforms
Justified rarely. Membership platforms cover most requirements, and a custom app is an expensive way to duplicate what the incumbent already does unless the format is genuinely unusual.
Data Engineering & BI
Churn by cohort and join month, attendance distribution, revenue per member and class utilisation. The January cohort analysis alone changes how most operators think about their acquisition spend.
Cloud, DevOps & Infrastructure
Modest requirements. Access control and payment systems are the critical path, and both are customer-visible failures when they go wrong at the door.
Systems Integration
Membership to access control to booking to payments to marketing. The attendance-to-marketing connection is the one that is almost never built and the one that funds the retention programme.
Digital Transformation Consulting
The audit usually finds attendance data unused, failed payments under-recovered and the January cohort churning without any onboarding intervention at all.
Maintenance & Ongoing Support
Payment and access integrations fail visibly and at the door. Response time matters because the failure is experienced by members standing in reception.

What is specific to this sector

Health and outcome claims in fitness and wellness marketing are restricted, and businesses making weight loss, condition improvement or therapeutic claims may be in territory governed by health advertising rules rather than general advertising standards. Germany's health advertising legislation is the strictest example among the markets on this site, and the boundary is not always where operators assume it is.

Membership contracts are consumer contracts with cancellation, minimum term and price increase rules that vary by market, and several jurisdictions regulate automatic renewal specifically. Automating renewals and price changes means encoding those rules correctly, and getting a notice period wrong applies the error across the whole member base.

Where a business holds health information about members — injuries, conditions, medical clearance — that is special category data with heightened protection, which changes where it may be stored and who may access it. Many operators collect it on a paper form and have not considered the obligation that follows.

Membership contracts are consumer contracts, and several European markets regulate minimum terms, automatic renewal and cancellation notice explicitly, with rules on how easily a consumer may cancel. Where a market requires cancellation to be as easy as signing up, that is a product requirement on the member portal rather than a policy statement.

Data that reveals a member's health — injuries, conditions, medical clearance, some body composition and training data — is special category data under GDPR requiring a stronger basis than ordinary consent to marketing. Fitness operators frequently collect it on an intake form and then hold it in the same system as marketing preferences, which is where the exposure sits.

Questions

What actually decides profitability?

Retention, and attendance is the leading indicator that predicts cancellation weeks ahead. Most operators hold that data in their access control system and never connect it to anything, which is the single clearest gap in the sector.

Why does our January intake not stick?

Because that cohort joins with the weakest intent and receives the same onboarding as everyone else. An intervention specific to that window — structured first weeks, early attendance prompts — is the highest-leverage thing available.

Should we publish pricing?

Usually yes. Hiding it increases enquiries from people who are price-checking anyway and reduces joins from people who would have converted. It feels like losing control of the conversation and generally is not.

Can we advertise results?

Carefully. Weight loss and health outcome claims are restricted, and in some markets fall under health advertising rules rather than general advertising standards. It is worth checking rather than assuming, because the boundary is not where most operators expect.

Is a custom app worth building?

Rarely. Membership platforms cover most of what an app needs to do, and a custom build usually duplicates the incumbent at considerable cost. We would want a specific reason before recommending it.

What about member health information?

It is special category data and carries heightened obligations, including where it is stored and who can see it. A paper form in a filing cabinet is a decision, not an absence of one.

What does it cost?

Quoted per phase after a discovery call. Retention automation is one of the areas where the return can be modelled directly from your own churn and lifetime value data.

Are our membership terms a digital problem?

They become one. Where a market requires cancellation to be as easy as joining, the member portal has to offer it, and a cancellation route that exists only by post or phone is a compliance failure rather than a retention tactic.

Is our health intake data special category?

If it reveals health information, yes, and it needs a stronger legal basis and tighter handling than membership and marketing data. Separating it from the marketing database is usually the first structural fix and it is not a large piece of work.

Is class booking worth automating?

It usually already is. The gap is what happens around it: waitlist handling, no-show follow-up and win-back for lapsed members. That is where the recoverable revenue sits, and it is rarely configured even on good booking platforms.
